The first time I had to fire someone, I waited too long.

He wasn't a bad person. He just wasn't the right fit, not for his seat and, honestly, not for our team. I could feel it for months. I just didn’t do anything about it.

I thought I was being a nice guy. I thought he’d eventually figure things out, but actually I was letting everyone down by not being the supervisor the team deserved.

When I finally sat him down, he said something I've never forgotten: "I'm surprised it took you this long."

**Use Direct, Timely Communication**

That sentence taught me more about leadership than any book I'd read up to that point. If one employee can see it before you do anything about it, you’ve already waited too long.

This happened decades before I'd ever heard the terms Right Person, Right Seat. I didn’t have a name for what I was doing wrong.

Instead, I was just a manager inside a growing manufacturing company, learning team leadership the way most of us do: by getting it wrong first.

I didn’t have a system, a scorecard, or anyway to measure that gut feeling. Plus,I had no way to verify a gut feeling I didn’t really trust to begin with. So I did nothing, avoiding the issue and making things worse.

Lesson learned: people feel respected when you have the hard conversations in a timely manner.

**Set Clear Expectations**

A few years later I was having issues with another team member. She was an employee I'd hired off our manufacturing floor into our technical support team.

She was sharp, but had attitude issues with her supervisor and kept showing up late to work. Instead of writing her up, I sat down and gave her specific expectations and explained why: “The team needs you here, on time, doing these tasks .”

I explained how our customers and our manufacturing floor are both counting on us. She didn't need a warning. She needed clarity on why she mattered to the outcome. She also needed a supervisor willing to respectfully tell her how her falling short impacted everyone else.

In time, she became one of the most valuable people in that department. All because I’d learned my lesson to provide clear, direct, and timely feedback.

Lesson learned: People don't resist direction, they resist direction they don't understand.

**What I'd Tell My Younger Self**

Here's what I know now that I wish I'd known the day that first employee told me I'd waited too long: everybody deserves a supervisor willing to set clear expectations and provide direct feedback.

If we see a Right Person, Right Seat issue, a good supervisor addresses it as soon as they notice a pattern. If a previously stellar employee suddenly becomes problematic after a promotion, the situation warrants an honest conversation to ensure they Get, Want, and have Capacity (GWC) their new role.

**Are You the Supervisor Your Team Deserves?**

You’ve likely heard many times that employees don’t leave companies, they leave managers.

Most managers don’t set out to be wishy-washy pushovers or command-and-control tyrants. They just never learned how to be the type of supervisor that makes people want to work with them.

Everybody, including the people counting on us, deserves a good supervisor.

If you're wondering whether you’re the type of supervisor your team deserves, that's a conversation worth having. I'd be glad to help you have it.
